Free to Farm 自由に耕せる、土地は領主のもの

AI commoditises the surface and concentrates the floor. To read its power, don't look up at the dazzle — look down at the ground you stand on. AI は表層をコモディティ化し、底に力を集める。その権力を読むには、上層の華やかさではなく、自分が立っている地面を見る。

Anyone can now bring an app into being from a single sentence. The power to write code, the power to polish prose — both have rapidly come within reach. On the surface, a freedom we have never known before is spreading out.

いま誰でも、ひとつの文からアプリを生み出せる。コードを書く力も、文章を磨く力も、急速に手の届くものになった。表層では、かつてないほどの自由が広がっている。

But just as that freedom spreads, where is power moving? This essay does not deny the freedom AI brings. Without denying it, I want to go and look at the ground that freedom stands on. To put the conclusion first — we are free to till, but the land belongs to the lord. And this shape is not new.

だが、自由が広がっているそのとき、力はどこへ動いているのか。本稿は、AI がもたらす自由を否定しない。否定しないまま、その自由が立っている地面を見にいく。結論を先に言えば——私たちは耕すのは自由だが、土地は領主のものだ。そして、この構造は新しくない。

1The free surface上層の自由

AI's value is stacked in layers. At the very top sit agents and their orchestration; beneath them, the data centres and runtime; then the foundation models; then the data they learn from; beneath those, the chips; and at the very bottom, energy.

AI の価値は、層になって積み上がっている。いちばん上にエージェントとその連携があり、その下にデータセンターと実行環境、さらに基盤モデル、それが学ぶデータ、その下にチップ、そしていちばん底にエネルギーがある。

The higher the layer, the easier it is to enter. The cost of building an app falls toward zero, and anyone can assemble the same parts into something similar. So the upper layers are dazzling, fiercely competitive, and their use is rapidly democratised. Look only here, and the world seems flatter than ever before.

上層ほど、参入は易しくなっていく。アプリを作るコストはゼロへ向かい、誰でも同じ部品を組み合わせて似たものを出せる。だから上層は華やかで、競争が激しく、その利用は急速に民主化される。ここだけを見れば、世界はかつてなく平らに見える。

2Look at the floor底を見る

Descend the stack, and the view inverts. The lower the layer, the harder it is to enter, and the more capital and sovereignty concentrate. The actors who can train a foundation model are few; the factories that can make the most advanced chips are skewed to effectively a single point; and below that, electricity and data centres are bound to geography.

スタックを下りていくと、景色が反転する。下層ほど参入は難しくなり、資本と主権が集中していく。基盤モデルを訓練できる主体はわずかで、最先端のチップを作れる工場は事実上ひとつの地点に偏在し、その下の電力とデータセンターは地理に縛られている。

This is the crux. AI's capability looks universal — usable from anywhere — yet its physical base, geographically and in capital terms, gathers into a very few points. The phrase single point of failure fits. The freedom of the upper layers rides on the concentration of the floor.

ここが肝だ。AI の能力は普遍的に——どこからでも使えるように——見えるのに、その物理的な土台は、地理的にも資本的にも、ごく少数の点に集まっている。単一障害点という言葉がふさわしい。上層の自由は、底の集中の上に乗っている。

This June, in an executive course at Harvard Business School — the same week I wrote about elsewhere — I worked through a case on the company that sits at this floor, and it makes the logic almost too vivid. The maker of the chips that nearly everyone trains on is NVIDIA — past five trillion dollars in value, holding roughly 90% of the data-centre AI-accelerator market and nearly two decades of lock-in in its CUDA software.¹ And it has lately been on the side of open-sourcing the layers above it: the agents, the orchestration. Free software, expensive hardware. Why give the upper floors away? Because the more the surface is commoditised and the more everyone builds, the more the work runs down onto the floor it owns. The right to till is handed out for free precisely because it drives demand for the land.

この6月、ハーバード・ビジネス・スクールのエグゼクティブ・コースで——別稿に書いたのと同じ一週間だ——この底に座る企業のケースを扱った。その論理が、鮮やかすぎるほどに見えてくる。ほぼ誰もがその上で訓練するチップの作り手——NVIDIA だ。時価総額は五兆ドルを超え、データセンター向け AI アクセラレータの約九割を握り、CUDA というソフトウェアに二十年近い囲い込みを積み上げてきた。¹その企業が、近ごろは自分の上の層、つまりエージェントやその連携をオープンソース化する側に回っている。ソフトは無償、ハードは高額。なぜ上の階をタダで配るのか。上層が汎用品になり、誰もが作れば作るほど、仕事は自分の所有する底へと流れ落ちてくるからだ。耕す権利が無償で配られるのは、まさにそれが土地への需要を生むからだ。

3The shape of a manor荘園という同型

This structure carries a distinct sense of having been seen before. It is the medieval manor. The peasants were free to till the land. How they farmed it, what they planted — they could decide much of it themselves. But the land itself belonged to the lord. The freedom of the harvest and the ownership of the land sat on different layers.

この構造には、はっきりした既視感がある。中世の荘園だ。農民は土地を自由に耕すことができた。耕し方も、何を植えるかも、ある程度は自分で決められた。だが土地そのものは領主のものだった。収穫の自由と、土地の所有は、別の層にあった。

The AI stack is structurally the same. Use is democratised; power is concentrated. The freedom to till is handed out wide; the ownership of the land gathers narrow.

AI スタックは、これと構造的に同じだ。利用は民主化され、力は寡占化する。耕す自由は広く配られ、土地の所有は狭く集まる。

And here another line from my own notebook overlaps. The race over compute drives toward an endless arms spiral, and the instant everyone reaches the optimum, liquidity dies — but short of that, the gap between those who hold and those who do not hardens into rank. The final form of the frontier is not competition but a caste order. A manor is exactly that caste order, drawn as a map.

そして、ここに私のブレインの別の一行が重なる。演算資源をめぐる競争は際限のない軍拡へ進み、全員が最適解に届いた瞬間に流動性は死ぬが、その手前で、持つ者と持たざる者の差は身分として固定する——フロンティアの最終形は、競争ではなく身分制だ、という読みだ。荘園とは、その身分制を地図にしたものにほかならない。

4But what is the land?ただし、土地とは何か

Let me, once, throw a counter at my own thesis. Is "look at the floor — at the land, at the hardware" really right?

ここで一度、自分のテーゼに反論をぶつけておきたい。「底＝土地＝ハードウェアを見ろ」は、本当に正しいのか。

There is another view. The performance of compute will, in time, be narrowed by those who chase. What is genuinely hard to peel away is the development platform that runs on top of it and the accumulated dependence of developers on its ecosystem. In other words, the lord's power may lie less in the land itself than in the stickiness that makes it impossible to leave once you have been enclosed.

別の見方がある。計算素子の性能は、追う者がいずれ縮める。本当に剥がれにくいのは、その上で動く開発基盤と、開発者たちの生態系への蓄積的な依存のほうだ——つまり領主の力は、土地そのものより、いったん囲い込んだ者から離れられなくなる粘着性にあるのかもしれない。

This counter is correct. But it does not overturn my thesis — it deepens it. The land is not hardware alone. The pull that makes you unable to move — the cost of relearning, of porting, of habit — is also, today, land. What the lord encloses is not necessarily fields. Anything that makes it hard to leave becomes an enclosure.

この反論は正しい。だが、それは私のテーゼを覆さずに、深くする。土地はハードウェアだけではない。移れなくさせる引力——学び直しの費用、移植の費用、慣れの費用——もまた、現代の土地だ。領主が囲うのは畑とは限らない。出ていけなくする仕組みのすべてが、囲い込みになる。

5The farmer's wisdom農民の知恵

So how do the great majority who cannot become lords — that is, we — live in this manor? To lament that we cannot own land is not the answer.

では、領主になれない大多数——つまり私たち——は、この荘園でどう生きるのか。土地を持てないことを嘆くのは、答えではない。

My own answer is: don't own. Rather than buying the highest intelligence in as capital equipment, rent only as much as you need. Physical assets carry obsolescence and hidden costs; with a variable cost, you can always swap in the latest intelligence. Lodge your thinking in the cloud and keep only a light runtime of your own.

私自身の答えは、所有しないことだ。最上位の知性は、設備として買い込むのではなく、必要なぶんだけ借りる。物理資産は陳腐化と隠れた費用を抱え込むが、変動費なら、いつでも最新の知性に張り替えられる。思考はクラウドへ預け、自分は身軽な実行環境だけを持つ。

This is not a compromise but a strategy. The peasant's freedom in the manor was never ownership of land. Freedom is being able to move, at any time, to another field. The only resistance to enclosure is to refuse to give up mobility — to be deeply locked in to nothing. That is the most realistic shape of freedom left to those who cannot become lords.

これは妥協ではなく、戦略だ。荘園における農民の自由とは、土地を所有することではなかった。自由とは、いつでも別の畑へ移れることだ。囲い込みに対する唯一の抵抗は、可動性を手放さないことにある。何にも深くロックインされないこと。それが、領主になれない者に残された、最も現実的な自由のかたちだ。
